What a rollout looks like
A typical first two quarters, mapped to the same maturity ladder the self-assessment scores. Timelines flex with your size and starting point.

Baseline & policy
Weeks 1–2Inventory where AI is already used (sanctioned or not), publish an acceptable-use policy and approved-tool catalog, and set the risk-tiering rubric. You leave this phase with shadow AI visible and a rule everyone can point to.

Governance stand-up
Weeks 3–6Charter the Governance Council and AI Review Board, adopt the framework via a board resolution, and put the RACI, intake, and review cadence into operation. Governance is now running, not just written.

Pilot & risk-tiering
Weeks 6–12Run one or two real use cases end-to-end through the intake wizard, risk tiering, model cards, and incident-response runbook. The process gets proven on something that matters before it scales.

Scale & optimize
Quarter 2+Roll the operating model out to more business units, stand up the KPI dashboard, and move AI value onto the board agenda. The program becomes a repeatable rhythm rather than a project.
